The Full Story

When JioMart launched in May 2020, the Indian grocery e-commerce market was already crowded. BigBasket had a decade of operational experience, and Blinkit (then Grofers) was racing to build a dark-store network. JioMart's advantage was Reliance Retail's physical footprint — 18,000+ stores across India — but turning that asset into a digital commerce engine required infrastructure that simply did not exist off the shelf.

The core problem was orchestration. A customer in Pune placing a ₹800 grocery order needed the platform to decide, in milliseconds, whether to fulfil from a nearby dark store, a kirana partner three streets away, or a Reliance Smart store two kilometres out. Each node had different stock, different delivery capacity, and different SLA commitments. Without a unified inventory mesh, every routing decision was a guess.

JCP's unified commerce OS solved this by treating all fulfilment nodes — dark stores, kirana partners, and Reliance Retail outlets — as a single logical inventory pool. The OMS evaluated real-time stock, delivery distance, partner capacity, and SLA commitments simultaneously, routing each order to the optimal node. The result was a consistent sub-30-minute delivery window in metro zones from the first day of the Express tier launch.

Demand forecasting was the second major unlock. Traditional rule-based systems could not account for the hyperlocal consumption patterns that define Indian grocery — a neighbourhood in Jaipur might spike on ghee before Diwali while a locality in Bengaluru surges on filter coffee on Monday mornings. JCP's ML forecasting engine ingested hyperlocal sales history, weather signals, and festival calendars to generate SKU-level demand forecasts 72 hours ahead for each of JioMart's 5,000+ pincodes. In the first quarter after deployment, wastage dropped 18% and stockout rates fell 34%.

Scaling the kirana partner network required a different kind of automation. Onboarding a small grocery store onto a national commerce platform involves KYC verification, catalogue mapping, stock sync, and daily settlement — processes that would take weeks manually.
