Building India's most trusted online pharmacy — 24M users, 95% fill rate, 30-minute delivery

When Reliance Retail acquired Netmeds in August 2020, the Indian online pharmacy market was at an inflection point. The COVID-19 pandemic had accelerated digital health adoption, but most online pharmacies were still struggling with the same fundamental problem: prescription compliance friction. Customers who needed Schedule H medications — the majority of chronic disease patients — faced multi-hour verification delays that made offline chemists a more convenient option despite the higher prices.

JCP's document AI addressed this directly. The system automatically parsed uploaded prescription images, identified drug names and dosages, cross-referenced them against drug schedules, and flagged only Schedule H1 items for pharmacist review — allowing OTC and Schedule H items to proceed immediately. Prescription processing time dropped from an average of 4 hours to under 8 minutes. The impact on conversion was immediate: prescription order conversion rates improved 28% in the first quarter after deployment.

The inventory challenge was more complex. Unlike grocery or fashion, pharmacy inventory is life-critical — a stockout on a chronic medication is not an inconvenience but a health risk. JCP's inventory mesh connected all 26 Netmeds fulfilment centres and 1,000+ partner pharmacies into a live stock pool, updating availability in real time as orders were placed and stock was received. The system also maintained a predictive reorder layer, using prescription refill patterns to forecast demand for chronic medications 14 days ahead and trigger automatic replenishment orders to partner pharmacies before stockouts occurred. Critical medication stockout rates dropped to under 2%.

The hyperlocal routing engine was the operational centrepiece of Netmeds Express. When a customer in South Mumbai placed an order for metformin at 11:47 PM, the OMS evaluated every partner pharmacy within a 3-kilometre radius in real time — checking stock availability, delivery capacity, and cold-chain capability if relevant — and dispatched the order to the optimal node within seconds. The result was sub-30-minute delivery across 12 metro cities, achieved within the first year of the Express tier launch.

Cold-chain logistics required a separate layer of operational design. Insulin, certain vaccines, and biologics must be maintained at 2–8°C throughout storage and delivery — a requirement that most hyperlocal delivery networks cannot meet. JCP's fulfilment layer was extended with temperature-zone tagging for both SKUs and fulfilment nodes, ensuring cold-chain products were automatically routed to cold-capable partners and flagged for specialist handling. Cold-chain order error rates dropped to under 0.3%, a figure that compares favourably with hospital pharmacy standards.

By 2023, Netmeds had reached 24 million registered users across 850+ cities — making it one of India's largest online pharmacy platforms by registered user count. The 95% prescription fill rate, maintained across a catalogue of hundreds of thousands of SKUs and 1,000+ partner pharmacies, is a testament to the reliability of the inventory mesh and the predictive reorder system. In a category where trust is the primary purchase driver, Netmeds' operational consistency has become its most durable competitive advantage.
